OpenAI delays GPT-5, queues up o3 and o4-mini first

Published Reach 47

Sam Altman just announced a change of plans at OpenAI: the company will release o3 and o4-mini in a couple of weeks, pushing GPT-5 back by a few months. Altman explained that smoothly integrating everything proved harder than expected, but the delay will make GPT-5 significantly better while securing enough compute capacity for unprecedented demand.

If you were bracing for an imminent GPT-5 drop, you will have to wait a little longer. OpenAI CEO Sam Altman just posted a sudden change of plans on X: the company is holding back GPT-5 for a few months, opting instead to release o3 and o4-mini in a couple of weeks.

Engineering hurdles and massive demand

Altman pointed to three main reasons behind the reshuffled schedule.

The exciting part, according to him, is that OpenAI realized it can make GPT-5 much better than originally anticipated. But the technical side threw some curveballs: Altman admitted that smoothly integrating everything together turned out to be far harder than expected.

Then there is the sheer scale of the rollout. OpenAI wants to ensure it has enough computing capacity banked to withstand what Altman expects to be unprecedented demand.

Why it matters

We think this pivot is a pragmatic move that highlights two harsh realities facing frontier AI labs.

First, building an all-in-one frontier model is becoming an integration nightmare. Merging advanced reasoning directly into general-purpose models without friction is clearly harder than training isolated reasoning checkpoints. Releasing o3 and o4-mini first keeps the developer base engaged while buying engineering teams crucial breathing room.

Second, the compute ceiling is still very real. If OpenAI cannot reliably serve GPT-5 at launch without crashing under global traffic, the hype quickly turns into frustration. For users, having access to o3's advanced reasoning and a faster, cheaper o4-mini in just a couple of weeks is a solid consolation prize while OpenAI figures out the plumbing.
